Hiring an SDR vs Partnering With a Lead Generation Agency

Sales Models, Pricing & ROI

Hiring an SDR costs 70,000 to 100,000 EUR in the first year and takes three to six months to reach full productivity. A lead generation agency costs 24,000 to 96,000 EUR annually, books first meetings in two to four weeks, and carries no employment risk. Hire when building a permanent sales function, partner when you need pipeline this quarter.

Every growing B2B company reaches the same fork. Pipeline is inconsistent, referrals have plateaued, and someone in a leadership meeting says the words “we should hire an SDR”. It is the obvious move. It is often the wrong one, and not for the reason most agencies tell you.

This is an honest comparison of hiring an in house sales development representative against partnering with a lead generation agency, including the cases where hiring is clearly the better decision.

The comparison at a glance

  • First year cost — In house SDR: 70,000 to 100,000 EUR all in. Lead generation agency: 24,000 to 96,000 EUR, no employment risk.

  • Time to first meeting — In house SDR: 8 to 12 weeks. Lead generation agency: 2 to 4 weeks.

  • Time to full output — In house SDR: 3 to 6 months. Lead generation agency: 4 to 6 weeks.

  • Infrastructure — In house SDR: You build and pay for it. Lead generation agency: Included and already warm.

  • Risk if it fails — In house SDR: Redundancy, sunk recruitment. Lead generation agency: Notice period.

  • Scaling up — In house SDR: Hire again, repeat the ramp. Lead generation agency: Increase volume next month.

  • Institutional knowledge — In house SDR: Stays with you. Lead generation agency: Leaves with the contract.

  • Market expansion — In house SDR: New hire per market. Lead generation agency: Usually included.

  • Control — In house SDR: Total. Lead generation agency: Shared.

  • Culture and brand voice — In house SDR: Fully yours. Lead generation agency: Requires deliberate onboarding.

The three costs nobody puts in the business case

Ramp time is a real expense

A new SDR does not book meetings in week one. They learn your product, your market, your objections and your tooling. Industry benchmarks put the average ramp at about three months; three to six months is a realistic range for B2B outbound roles, longer for technical products.

During that period you are paying full salary for partial output. On a 55,000 euro base, a four month ramp is roughly 18,000 euros of salary against a fraction of the expected pipeline. That cost is real and it recurs every time the role turns over.

Infrastructure is not free and not instant

Outbound at any serious volume needs secondary sending domains, multiple warmed inboxes, a data provider, a sequencing platform, verification tooling and deliverability monitoring. Set up properly, that is 300 to 600 euros a month in tooling and three to four weeks of warm up before the first campaign can safely send.

Most companies discover this after the hire, which means the new SDR spends their first month configuring software rather than talking to prospects.

Turnover resets everything

Average tenure in sales development is short. When an SDR leaves, the sequences, the objection knowledge, the account context and the relationships often leave with them. You restart recruitment, restart the ramp, and pay the recruitment fee again.

When hiring an SDR is the right call

An honest comparison has to include this, and most agency pages skip it.

  • Your sales cycle is long and highly consultative. If qualification requires genuine product expertise, an employee embedded in your business will outperform any external team.

  • You are building a sales function permanently. If the plan is a team of six SDRs in two years, start hiring now and build the playbook internally.

  • Your market is small and relationship driven. With 150 target accounts and a founder who knows half of them, outbound at scale is the wrong instrument entirely.

  • You already have a proven playbook. If someone in your company has done outbound successfully for this exact product, hiring against that playbook is faster and cheaper than briefing an agency.

When a lead generation agency is the right call

  • You need pipeline this quarter, not next year. The speed difference is the single strongest argument. Weeks against months.

  • You are entering a new market. Testing Sweden or Germany with a hire means committing 80,000 euros to a hypothesis. Testing it with an agency means committing three months.

  • You do not yet know what works. An agency running twenty campaigns a month across similar companies has pattern recognition no single hire can match.

  • Your leadership team has no bandwidth to manage an SDR. An unmanaged SDR fails. If nobody can give the role two hours a week, do not create it.

  • You want variable rather than fixed cost. A retainer can be paused. An employee cannot.

The hybrid most companies end up at

The pattern we see repeatedly: partner with an agency to prove the channel and build the playbook, then hire internally once the motion is validated and the volume justifies a full time role. The agency has already established which segments respond, which messaging converts and what a qualified meeting looks like. The new hire inherits a working system instead of a blank page.

That sequencing costs less in total than hiring first, because the expensive part of outbound is not the sending. It is discovering what to send.

The question to actually ask. Not “which is cheaper”, because over three years they converge. Ask instead: how much is a quarter of delay worth to us? If the answer is “not much, we are patient and building for the long term”, hire. If the answer is “we need pipeline before the next board meeting”, the maths stops being close.

If the agency column looks like the better fit, meet the companies who chose the agency route, or talk through which fits you.

Frequently asked questions

Should I hire an SDR or use a lead generation agency?

Hire if you are building a permanent sales team, your sales cycle needs deep product expertise, or you already have a proven outbound playbook. Partner if you need pipeline within a quarter, are testing a new market, or have nobody with capacity to manage the role properly.

How long does it take an SDR to become productive?

Three to six months for most B2B roles, longer for technical products. During that ramp you pay full salary for partial output, which on a 55,000 EUR base is roughly 18,000 EUR of salary against a fraction of expected pipeline. That cost recurs at every turnover.

What is the true cost of an in house SDR?

Base salary is only around 60 percent of it. Add employer contributions, commission, sales tooling and data licences, roughly 15 percent of a sales leader for management, and a one off recruitment fee. First year all in lands between 70,000 and 100,000 EUR in the Nordics.

Can I do both?

Yes, and most companies end up there. Partner with an agency to prove the channel and build the playbook, then hire internally once the motion is validated. The new hire inherits a working system rather than a blank page, which shortens ramp considerably.

What happens if the agency does not work out?

You serve notice. That is the structural difference. An underperforming employee involves a redundancy process, sunk recruitment cost and the risk of doing it again. Agency risk is capped at the notice period, which is why it suits testing an unproven channel.
