The Agency Owner’s Guide to a Predictable Pipeline
For Agencies

A predictable agency pipeline comes from four numbers: qualified conversations per month, proposal rate, close rate and average contract value. Multiply them to see how much annual contract value you add each month. Fix them in that order, because adding volume to a leaky funnel amplifies the leak rather than the revenue.
Predictable does not mean guaranteed. It means you can state, with reasonable confidence, roughly how much new revenue will arrive next quarter. Most agency owners cannot, and the reason is that they track outcomes rather than inputs.
The four numbers
Predictability comes from knowing four things and nothing more.
Conversations per month. How many first meetings with fitting prospects you have. This is the only number you can directly control.
Proposal rate. What percentage of conversations reach a proposal. Below 40 percent usually means a targeting problem, not a selling one.
Close rate. What percentage of proposals sign. Below 25 percent usually means you are proposing too early.
Average contract value, annualised including likely renewal.
Multiply them and you have the annual contract value you add each month. If any of the four is unknown, you are not forecasting, you are guessing.

Fix them in this order
First, close rate. It costs nothing to improve and it multiplies everything downstream. If you close two in ten proposals, doubling conversations doubles wasted effort as well as revenue.
Second, proposal rate. Usually a qualification issue. Tightening who you take a first meeting with raises this number and reclaims your calendar.
Third, contract value. Raising prices or extending terms is faster than finding more clients, and the existing pipeline absorbs it immediately.
Only then, volume. Adding conversations to a leaky funnel amplifies the leak. This is the step most agencies do first, which is why outbound sometimes disappoints agencies that were not ready for it.

What predictable actually looks like
An agency with 20 qualified conversations a month, a 50 percent proposal rate, a 30 percent close rate and a 24,000 euro average contract knows it will add roughly three clients and 72,000 euros of annual value per month. It can hire against that. It can plan against it. It can say no to bad fit work, which is the real freedom.
The agency next door with the same revenue and no idea where the next client comes from cannot do any of those things, and takes every project that appears.
Start here. Open your CRM and count last quarter’s first meetings, proposals sent and deals closed. If you cannot get those three numbers in ten minutes, that is the first thing to fix, and it is a process problem rather than a pipeline problem.

Frequently asked questions
How do I make my agency revenue predictable?
Track four numbers: qualified conversations per month, proposal rate, close rate and average contract value. Multiply them to see how much annual contract value you add each month. If any one is unknown, you are guessing rather than forecasting.
What is a good close rate for an agency?
Above 25 percent of proposals is healthy. Below that usually means you are proposing too early, before the prospect has acknowledged the problem or confirmed budget, rather than that your proposals are weak.
What is a good proposal rate?
Above 40 percent of first meetings should reach a proposal. Below that is normally a targeting problem rather than a selling problem, and tightening who you take a first meeting with fixes it faster than sales training.
Should I fix close rate or add more leads first?
Close rate, always. It costs nothing to improve and it multiplies everything downstream. Adding conversations to a leaky funnel amplifies the leak, which is why outbound sometimes disappoints agencies that were not ready for it.
How many conversations does an agency need per month?
Work backwards from your target. At a 50 percent proposal rate and 30 percent close rate, twenty conversations produce roughly three new clients. Adjust the input until the output matches what you need.
